Not all AI vendors are created equal. Knowing the warning signs that suggest a vendor may not deliver helps you avoid costly mistakes.

Why Red Flag Recognition Matters

The AI vendor market is growing rapidly, and not all of that growth reflects genuine capability. Some vendors overpromise and underdeliver. Some are genuinely good at sales but weaker on implementation. Some have technology that works well in controlled demos but struggles in real enterprise environments.

Recognising red flags early - during the evaluation process rather than after signing - protects your organisation from wasted investment and implementation pain.

Red Flag 1: Vague or Generalised Claims

AI vendors who cannot tell you specifically what their product does, for which types of organisations, in which contexts, are often selling potential rather than proven capability. Phrases like "AI-powered insights," "intelligent automation" and "cutting-edge machine learning" are not descriptions of a product - they are marketing language.

Ask for specifics: what exactly does this system do, step by step, in a deployment like ours?

Red Flag 2: Inability to Provide References

Every credible AI vendor with deployed customers should be able to connect you with a reference client. If they cannot - or if references are described as "confidential" without any alternative evidence - that is a significant warning sign.

A vendor without available references is either very new, has had difficult client relationships, or is not as widely deployed as their marketing suggests.

Red Flag 3: Pressure to Decide Quickly

"This pricing is only available until the end of the month." "We only have capacity for one more client in this quarter." These are sales tactics, not genuine business constraints. Legitimate AI vendors understand that enterprise procurement takes time and do not pressure buyers to rush decisions.

If a vendor is applying artificial urgency, step back and ask why.

Red Flag 4: Demo That Cannot Be Replicated in Your Environment

Many AI vendors can produce impressive demos in controlled environments with carefully prepared data. The question is whether those results can be replicated in your actual data environment with your actual business processes.

Ask to see the product working with data similar to yours. Ask what happens when the data is messy, incomplete or inconsistently formatted.

Red Flag 5: Lack of Transparency on Pricing

AI vendor pricing can be complex, but a vendor who refuses to give you any indicative pricing until you are well into the sales process is making the evaluation significantly harder. This opacity often indicates either very high costs they want to obscure, or pricing that varies significantly based on what they think they can charge.

Ask for a full cost breakdown including implementation, integration, training and ongoing support before committing to a detailed evaluation.

Red Flag 6: No Clear Explanation of Data Requirements

Every AI system requires data. A vendor who does not proactively discuss what data they need, in what format, at what volume and quality, is either assuming your data environment is better than it is or is not yet thinking carefully about your implementation.

Ask directly: what data do you need from us, what condition does it need to be in, and what happens during implementation if our data quality is lower than you expected?

Red Flag 7: Oversimplified Implementation Promises

"You'll be up and running in two weeks." "No technical resource required." "The implementation is plug-and-play." These claims are occasionally true for very simple tools - but rarely accurate for anything with meaningful AI capability in an enterprise context.

Ask for a realistic implementation timeline based on their last three deployments for organisations similar to yours.

Key Questions to Ask

  • •Can I speak to a reference client in a similar industry or at a similar company size?
  • •Can you show me the product working with data that looks like ours?
  • •What is the realistic implementation timeline based on your recent deployments?
  • •What is the full cost including implementation, integration and support?
